The client
Founded in Brazil in 1953, Geosol is one of the mining industry’s most established geological drilling and mineral-exploration service companies. The company has built a strong presence in the Brazilian market through more than seven decades of technical expertise, operational execution, investment in modern equipment, and a commitment to quality, safety, and innovation.
Geosol provides a comprehensive portfolio of drilling solutions, including diamond, reverse-circulation, directional, underground, deep-hole, air-core, geotechnical, and large-diameter drilling. Its ability to adapt equipment, people, and operating methods to different geological and field conditions has made the company a trusted partner to major mining organizations in Brazil and international markets.
Building on that successful Brazilian foundation, Geosol established Geosol Al Arabiya to expand into Saudi Arabia—one of the world’s most important emerging mining markets.
The challenge
Geosol already possessed the technical capability, equipment, and industry experience needed to succeed. The challenge was translating those strengths into a Saudi operating model capable of supporting disciplined mobilization, meeting local and contractual requirements, strengthening its relationship with Maaden, and creating a scalable platform for sustainable growth in the Kingdom.
The market-entry program required coordinated action across several interconnected areas:
- Mobilizing an international workforce and drilling equipment
- Managing visas, imports, logistics, accommodations, camps, and supply chains
- Establishing clear leadership responsibilities and decision-making authority
- Aligning field execution with contractual and commercial obligations
- Developing effective engagement with Maaden and other Saudi stakeholders
- Creating an operating platform capable of supporting long-term growth
The requirement was not simply to develop a strategy. Geosol needed an executable plan connecting executive intent with operational delivery.
The Vestigium mandate
Vestigium Global Advisory Group was engaged to support Geosol’s Saudi market entry and help transform its strategic objectives into a practical operating platform.
- Saudi market-entry strategy
- Executive and organizational alignment
- Client and stakeholder engagement
- Contract and commercial review
- Workforce and localization planning
- Equipment and drilling mobilization
- Logistics, imports, camps, and supply-chain coordination
- Operational troubleshooting and early-stage execution support
- Governance, performance management, and risk oversight
Our approach
Vestigium worked directly with Geosol’s executive leadership through interviews, working sessions, operational assessments, and structured planning. The engagement examined the complete operating system required to establish and grow the Saudi business—not isolated workstreams.
- 01Current-state assessment. Leadership, workforce, logistics, commercial readiness, equipment mobilization, client alignment, and operating risks.
- 02Root-cause analysis. The underlying factors contributing to mobilization delays, fragmented manpower planning, logistics constraints, and potential contract-compliance exposure.
- 03Executive alignment. Priorities, leadership responsibilities, reporting expectations, and decision-making authority.
- 04Mobilization planning. A coordinated roadmap for personnel, equipment, visas, imports, camps, transportation, procurement, and field readiness.
- 05Client engagement strategy. A stronger approach to communication, alignment, and performance management with Maaden and other key stakeholders.
- 06Governance and performance management. Management rhythms, performance indicators, escalation protocols, and executive visibility.
- 07Scalable growth planning. An operating platform designed to support Geosol’s longer-term expansion in Saudi Arabia.
The principal deliverable
The engagement culminated in the Geosol Saudi Arabia Executive Operating Plan 2026–2028.
Prepared for Geosol’s executive leadership, the plan integrated governance and operating structure; leadership accountability; workforce planning and localization; mobilization and drilling readiness; logistics and supply-chain management; contract and commercial oversight; financial discipline; Maaden relationship management; operational risk controls; executive reporting and performance dashboards; a 0–90-day execution roadmap; and a longer-term Saudi growth strategy.
The plan was designed as a working executive reference—not a static consulting report.
It gave leadership a structured framework for making decisions, resolving execution issues, monitoring performance, and building a sustainable operation.
The outcome
Vestigium helped Geosol move from market-entry ambition toward a coordinated Saudi operating platform. The engagement produced:
- Greater alignment among executive leadership
- A clearer Saudi governance and operating model
- Defined priorities for workforce and equipment mobilization
- Improved visibility over operational and commercial risks
- A structured approach to Maaden engagement
- An actionable 0–90-day execution roadmap
- A scalable framework for continued growth in Saudi Arabia
Geosol completed the initial market-entry phase with an established Saudi operating entity, an important strategic customer relationship, and an executive plan supporting the next stage of execution and growth.
